Evaluate the workflow, not the model

A prepared demo proves only that prepared questions can run. An enterprise POC should start with a business question, confirm semantics, enforce access, review the result, and record the next action.

Prepare five sets: fixed metrics, ambiguous follow-ups, comparisons across dimensions, anomaly explanations, and unauthorized requests. Have business, data, and security reviewers score the same cases.

Make every score observable

Measure first-answer and follow-up coverage, equivalent wording, time-window changes, role-based visibility, data freshness, filters, and review effort. Operations should include metric edits, failures, and maintenance hours.

A score without a case ID, expected answer, actual output, reviewer, and note is an opinion. Keep that evidence with the POC record.
